I've migrated payment gateway providers multiple times. New provider, better rates, better API, better coverage. It sounds like a straightforward infrastructure project.
It's not. A gateway migration is the most dangerous period for fraud in a payment system's lifecycle. Fraudsters know this. They watch for it. And they exploit the gaps before you even know they exist.
A payment gateway is not just a pipe that moves money. It's a system that enforces rules: card verification, velocity checks, BIN-level blocking, 3D Secure flows, risk scoring.
When you switch providers, you're swapping out the entire enforcement layer. And the new provider's rules are different.
The old gateway blocked cards from certain BIN ranges because those BINs had high chargeback rates — but that rule was learned over 3 years of operating your specific business. The new gateway starts with generic rules. It doesn't know your fraud history.
There is a gap between "old rules turned off" and "new rules calibrated." That gap is where the money goes.
Every gateway has different relationships with card networks and issuing banks. A card that gets declined by Gateway A might get approved by Gateway B — not because B is less secure, but because it routes through a different acquiring bank.
Fraudsters test this systematically. They have lists of stolen cards that were previously declined. When they detect a merchant has changed processors (observable through subtle changes in the payment page behavior, 3DS flow, or error message formatting), they re-run their entire declined card inventory.
This is not theoretical. I've seen it happen within 48 hours of a migration going live.
3DS implementations vary wildly between providers. Some enforce 3DS on every transaction. Some use risk-based authentication (RBA) to skip 3DS for low-risk transactions.
If your old provider enforced 3DS on 100% of transactions and your new provider uses RBA, there's suddenly a window where stolen cards can be used without the additional authentication step — because the new provider's RBA model hasn't learned your traffic patterns yet.
Your old provider might have had a rule: "Block if more than 3 transactions from the same card in 5 minutes." That rule lives in the old provider's system. When you switch, it's gone.
If you haven't replicated every velocity rule on the new provider (or in your own system), there's a window where velocity-based attacks work.
This is the most common gap I've seen. Teams assume the new provider has "equivalent" fraud protection. It doesn't. It has different fraud protection.
Different gateways return different error codes and messages for the same failure scenarios. A card that returns "insufficient funds" on one gateway might return "do not honor" on another.
Sophisticated fraudsters use error message differences to map your infrastructure changes. They send test transactions specifically to analyze error responses and determine which cards might work on the new provider that didn't work on the old one.
It's not just external fraud. Internal systems break in subtle ways.
During migration, you'll have transactions on both providers (parallel running, gradual rollover). Your reconciliation system needs to match settlements from two different providers with two different reporting formats, two different settlement schedules, and two different fee structures.
I've seen companies lose track of thousands of dollars during migration simply because their reconciliation scripts were hardcoded for one provider's CSV format.
A customer pays through Gateway A on Monday. You migrate to Gateway B on Wednesday. The customer requests a refund on Friday.
Can Gateway B refund a transaction it didn't process? Usually not. You need to maintain Gateway A credentials and refund capabilities for the entire chargeback window (up to 120 days for some card networks).
This creates a period where your system needs to know which gateway processed which transaction and route refund requests accordingly. If this routing breaks, refunds fail silently, chargebacks spike, and your card network reputation drops.
Both gateways will send webhooks for events: successful payments, failed payments, chargebacks, refunds. During migration, you need to handle webhooks from both providers simultaneously.
If your webhook handler isn't designed for this, you might process the same logical event twice (once from each provider) or miss events entirely because they arrive at an endpoint configured for the other provider's format.
The most important lesson I learned: never integrate a gateway directly. Build an abstraction.

→ Gateway B (new)
The abstraction handles routing, normalization, and the ability to send transactions to either provider. When you migrate, you change the routing — not the integration.
I built this at a previous company. We could switch gateway providers as an operational decision, not an engineering deployment. Auth success rates went up 27% because we could route intelligently based on card type, geography, and historical success rates.
Before switching any real traffic, run the new gateway in shadow mode:

Fix every gap before you route real traffic.
Don't flip a switch. Migrate in controlled cohorts:

Your fraud rules should live in your system, not the gateway's. If you move gateways, your fraud rules move with you. The gateway provides card verification and basic checks. You provide the business-specific intelligence.
This is the same principle as keeping your business logic out of your database triggers. Infrastructure is replaceable. Business rules are not.
The first 72 hours after migration are critical. Staff it like a product launch:
If something looks wrong, roll back first and investigate second. The cost of a few hours on the old gateway is nothing compared to the cost of undetected fraud or a chargeback spike.
Gateway migrations are infrastructure projects with fraud implications. Every validation rule, every velocity check, every BIN-level block in your old provider is institutional knowledge that doesn't transfer automatically. Treat the migration as a high-risk window, not a backend swap. Shadow test, cohort migrate, and keep your own fraud layer. The alternative is learning these lessons the expensive way.
